I have a friend selling a T-25 from his 300z for a $100 and that thing is clean and has no shaft play. Now my question is will it work to turbo my DE or are the sizes all screwed?
Yes its fairly easy to make work, just have to reclock the compressor housing and may need a different compressor outlet pipe.
Or if you have a BB or avenir compressor housing just swap it on and be done.

How much is it off? Is it to the point where a wastegate swap/mod is needed?
If he has one already I guess he could just swap the housings and wastegates worse case scenario like you said.
just like making an s13 rwd sr t25 work, you will have to reclock the housing and modify/make your own wastegate bracket to keep it from being crooked so it doesnt bind or isnt at an angle coming out of the diaphram.
Easiest would be to swap a proper housing on, should be able to find one on here posting a wanted ad, Im sure someone could sell you an BB or avenir housing for cheap as they are a dime a dozen.

Alright I will scoop up the turbo for the $100. It sounds like a fairly simple compressor wheel swap; I will let you know if I encounter any problems. I really wasnt going to boost my NX but the simplicity of this made me reconsider. I thought it was probably going to involve more fabrication than just a simple compressor housing swap.
not the wheel you swap, just the compressor housing.
